Every manager in every restaurant today is engaged in a highly leveraged balancing act. On the one hand, owners need and are demanding more productivity – in terms of both quantity and quality – often out of fewer people and with fewer resources and usually within the context of increasing uncertainty and demands on their own limited skills and experiences. On the other hand, employees are feeling pressured, overworked, underappreciated and even abused and in need of some relief in the form of flexible working conditions and a work culture more in tune with their life choices and desires to be part of something special and unique, or at the very least some incentives and rewards for all their hard work.
Sandwiched in the middle–trying to negotiate these sometimes opposing and competing needs – is every single person with supervisory authority. How can leaders reconcile these opposite forces? How can they possibly win the game? What can they do every day to get more work and better work out of each person and at the same time give people more of the flexibility, support and rewards they need?
By utilizing the tools of H.O.T. Coaching!
So what is H.O.T. Coaching? H.O.T. Coaching describes the highly engaged leadership and teaching style of restaurant managers and supervisors who lead high performance production and service teams in today’s demanding restaurant business environment. H.O.T. stands for “Hands-On” & “Transactional.” H.O.T. Coaches are “hands-on.” That means they spend time regularly with the people they are managing to help them think through their responsibilities up front, anticipate needs, avoid potential problems, create realistic timetables and measurements for results – in essence, they lay the foundation for the employee’s success within the business. They also provide regular constructive feedback (and feed-forward!) as well as Coaching to get people on track and keep them there.
H.O.T. Coaches are also “transactional.” They drive performance through negotiation, rather than just relying on “being the boss.” They find and leverage the “needles in a haystack” that are each employee’s unique needs, wants, talents, aspirations, etc…–whether it is a choice section, Thursdays off, the chance at a promotion or advancement or simply to make more money. They know they can’t give everything to everybody. But they try to do as much as they can for every employee, making a custom deal for every person to give him or her more of what he or she needs or wants. In exchange, H.O.T. Coaches hold each employee accountable for meeting ambitious goals and expectations. H.O.T. Coaches engage in an ongoing dialogue with each person they manage. That dialogue basically sounds like this: “What do you want from me? Good. Here’s what I need from you.” And conversely, “Here’s what I need from you. What do you want from me in return?”
This approach sounds simple, but it’s not. H.O.T. Coaching may be the most difficult and, ultimately, the most rewarding way to build day-to-day relationships with your people and create the proper culture in which they can be inspired to achieve more for themselves and in turn, the business. Managing people is going to take more of your time, energy, and skill than it ever has. High performance in the real new economy —always uncertain, always high pressure— requires high maintenance. In my “2-Day Boot Camp For Restaurant Coaches”, we use a 4 pronged approach to help you realize the outstanding opportunity.
